AHMEDABAD: Gujarat Cooperative Milk Marketing Federation (GCMMF), which markets products under the Amul brand, is pursuing an international expansion strategy that combines its established brand with local dairy processing and distribution networks in overseas markets.

Rather than relying exclusively on exports from India, the model involves working with overseas dairy organisations and processing partners to manufacture selected products closer to consumers. Local processing can help reduce transportation challenges associated with perishable milk, improve access to established retail channels and support expansion without requiring Amul to build new factories in every target market.

The approach also reflects a broader distinction in Amul’s international business: while products such as ghee, cheese and milk powder can be exported over longer distances, fresh liquid milk is more dependent on local processing capacity, refrigerated distribution and compliance with destination-country regulations.

Local Processing to Support International Expansion

Partnerships with established dairy processors can provide access to existing milk procurement systems, processing facilities, packaging lines and cold-chain infrastructure. Under such arrangements, local partners handle milk sourced in their respective markets, while product specifications, branding and quality-control requirements must be coordinated between the parties.

The model can reduce the capital investment and operational complexity associated with establishing wholly owned dairy plants overseas. However, its success depends on clearly defined manufacturing agreements, effective quality assurance and compliance with local food-safety and labelling regulations.

The report identifies the United States and Western Europe as important markets for this approach. It describes a partnership with the Michigan Milk Producers Association (MMPA) in the US and a collaboration with Spanish dairy cooperative COVAP in Europe. The precise scope, current operational status and geographic distribution of these arrangements should be confirmed through official company announcements.

Product Specifications and Quality Control

Amul’s reported US product range includes milk variants marketed under the names Gold, Shakti, Taaza and Slim & Trim, with different fat levels.

Manufacturing products through overseas partners requires careful control of composition, heat treatment, homogenisation, packaging and microbiological quality. These requirements become particularly important when products are manufactured in different facilities and must deliver consistent characteristics while meeting local regulatory standards.

Quality systems should also establish procedures for supplier approval, batch testing, traceability, corrective action and the handling of consumer complaints. Local manufacturing can improve responsiveness to market demand, but the brand owner must maintain effective oversight of products carrying its name.

An Asset-Light Route to Global Markets

Working with existing processors can offer a more capital-efficient alternative to constructing new plants or acquiring overseas businesses. Partner facilities may enable faster market entry and reduce the need for substantial investment in buildings, equipment and distribution infrastructure.

The financial benefits, however, depend on the terms of each agreement. Licensing fees, contract-manufacturing charges, distribution margins, marketing expenditure and partner responsibilities determine how much value the arrangement generates for GCMMF.

The report cites GCMMF’s substantial domestic business scale as a foundation for international expansion. It also refers to reported turnover exceeding ₹1 lakh crore and federation sales of ₹73,450 crore. These figures should be checked against the relevant reporting periods and official financial disclosures before publication, as turnover and sales figures may refer to different entities or accounting bases.

Global Brand Growth and India’s Dairy Cooperatives

Amul’s cooperative structure is rooted in milk procurement from Indian dairy farmers, particularly through village-level milk societies in Gujarat. Its international strategy through local sourcing introduces an important distinction: milk processed and sold in overseas markets may be sourced from farmers in those countries rather than exported from India.

Consequently, local production under the Amul brand does not necessarily translate into additional physical milk procurement from Indian farmers. The potential domestic benefits are more indirect, including international brand recognition, licensing income and opportunities to strengthen the federation’s wider commercial position.

For overseas dairy cooperatives, partnerships with recognised international brands may provide access to new customer segments and product positioning. For Amul, they offer a way to extend its reach while drawing on existing local infrastructure.

Quality Governance Will Be Critical to Further Expansion

As Amul explores opportunities in additional international markets, maintaining consistent product standards across independent manufacturing facilities will be central to protecting consumer confidence.

The model offers potential advantages in logistics, capital efficiency and local market access. Its long-term performance will depend on the commercial terms of partnerships, regulatory compliance, reliable quality assurance and the ability to compete with established dairy brands and private-label products.

Amul’s international growth therefore represents not simply an expansion of exports, but a potential shift towards a more locally produced and distributed global brand.
